Managing Remotely: Challenges and Opportunities

Managing remotely brings many challenges and these are compounded in the current uncertain times associated with the relentless march of the Coronavirus.  Managers like their staff can be ill-prepared for the sudden change in their work location and circumstances.  Managers who are used to seeing their staff daily and being able to observe what they are working on, lose that “line of sight” and can become anxious about their perceived loss of control.  Workers themselves can experience a sense of social isolation and can lack access to timely information and adequate technology.  These difficulties can be aggravated by distractions, particularly where there are young children at home and other children who need to maintain a school study program while being unable to attend school.  Managing remotely demands increased flexibility and adaptability on the part of managers, the willingness to “cut their staff some slack” and the emotional agility to manage themselves in times of crisis.

While the challenges of remote management are personally demanding for managers, particularly in times of uncertainty, there are also opportunities inherent in the remote circumstances.  These include the opportunity to develop stronger relationships with individual staff, to build effective teamwork and to promote creativity and capacity development.

The challenges of managing remotely

Staff working from home and/or in remote locations can lose their sense of belonging very quickly and become withdrawn and disengaged.  Managers on our Confident People Management (CPM) Program report that some of the other challenges that arise are:

  • Things can get out of hand quickly
  • Staff can become demotivated because they often do not know “what is going on” (compounded by the absence of the informal, “drink fountain” conversations that often entail sharing, “Did you know that…?”)
  • Misunderstandings and conflict can arise because of the lack of information and/or communication
  • Staff can feel a lack of support because the normal supports (presence of mentors, technical experts and resources) are not readily accessible
  • The working space and/or technology of staff working from home may not be ideal
  • The potential for negative cohesion and “groupthink” to arise in the absence of the physical presence of the manager
  • Staff can experience feeling isolated and this sense of disconnection from others can compound, or be the catalyst for, mental health issues such as loneliness and depression
  • Managing poor performance can be more difficult because of the loss of “line of sight”, the lack of face-to-face interaction and the extra demands of communicating and problem solving on a more regular or routinised basis.

People ideally suited to working remotely are those who are self-reliant, strong communicators, self-directed, resilient, trustworthy and outcomes/results focused.   Unfortunately, in these times of enforced working from home arrangements, managers do not get the opportunity to decide who is personally suited to working from home and whose work is adaptable to a working from home environment.  This situation of lack of control over a critical aspect of decision making can be particularly challenging for a manager and also make performance management even more difficult because some people will not be suited to these quickly implemented, new working arrangements.  The current need for social isolation and social distancing for both managers and staff can place an added burden on the manager and can make it difficult for them to maintain a positive mindset when faced with the added challenges of complexity, uncertainty and anxiety (their own and that of their staff).

The opportunities of managing remotely

Managers on our current CPM Program report that the remote management situation has surprisingly improved their communication with individual staff when they use video as apart of remote communications technology (such as Zoom© or Microsoft Teams©).  Both managers and staff are finding it easier to share openly and with some degree of vulnerability in this new context.  They put these relationship improvements down to the lack of workplace distractions, the absence of an open office environment where privacy is sacrificed in the misguided pursuit of efficiency and a mutual sense of vulnerability (occasioned by the Coronavirus).

With the right strategies for managing remotely, managers can create opportunities for staff to develop new skills, build resilience, improve teamwork and collaboration and gain more enjoyment and motivation in their work.  As the oft-quoted English-language proverb goes, Necessity is the mother of invention – the need to do something imperative about something that is significant to working effectively, generates creativity and innovation.  Both managers and staff are forced to find new ways of working and communicating to maintain their own sense of agency and to achieve the desired team outcomes.

Reflection

There is a tendency to see only the challenges inherent in remote management because of our natural negative bias when we feel threatened or forced to go outside our comfort zone.  However, there are very real opportunities involved in managing remotely, not the least of these being the catalyst to involve managers in accelerated self-development.  As managers grow in mindfulness through meditation, mindfulness practices and reflection they can build their personal resilience, enhance their capacity to make “adaptive change” in their behaviour and more readily access their creativity and innovation.  With every challenge there is an opportunity for personal growth if the manager has worked at creating fertile ground, through mindfulness, for their own flourishing.

Working from Home and Staying Mentally Healthy

Many people have been thrust into the situation of working from home because of the Coronavirus and related Government restrictions on movement and contact.  As a result, numerous people are ill-prepared for the challenges and opportunities involved.  However, there is plenty of advice available through blog posts, videos and podcasts to help us acquire the necessary information to work effectively from home.  There are also specific suggestions for particular groups of people, e.g. teachers working from home and working from home with kids. Many of these sources of information stress the need to stay mentally healthy as well as look after your physical welfare.  Here are some strategies to achieve both effectiveness and sound mental health.

Strategies for working from home healthily for mind and body

The pattern you create needs to meet your personal preferences (e.g. a morning person vs. night person), your lifestyle, family situation and location.  Here are some suggestions that may help you to make choices that are relevant to your needs and those around you:

  • Negotiate arrangements – this entails reaching at least a tentative agreement at the outset with other affected parties such as your boss, you partner and your colleagues – having some clear understandings and groundrules at the outset can pave the way for a relatively smooth transition to working from home and avoiding unnecessary conflict at a time when everyone is feeling stressed.  If you have a partner living at home with you, it pays to negotiate arrangements about working space, quiet time, coffee buying or making and eating arrangements (e.g. getting your own breakfast and lunch but sharing dinner preparation and eating).  It is often the little things that can bring daily angst if they are not sorted out early.  If you have had an extended marriage or living together arrangement, groundrules get established unconsciously and it pays to explore how these might change with one or both of you working from home.
  • Establish a routine: this gives you a sense of agency, the feeling that some aspects of your life are under control when everything else is changing constantly and creating uncertainty and anxiety.  It is strongly suggested by many authors that you maintain your daily routine of getting ready for work (e.g. showering, getting dressed well, and beginning work at a set time).  I think some flexibility here can be healthy without jeopardising your ability to work effectively and not waste time.  You might, for example, wear more comfortable clothes, introduce a morning exercise routine (to take advantage of the time saved in not having to travel to work), occasionally sleep in when you feel tired from the extra stress created by the Coronavirus) and take time for conscious reflection (e.g. writing a journal about what you are experiencing and how you are responding). Sleep is particularly important at this time to enable your body and mind to recuperate from the stresses that you will be experiencing.
  • Develop an exercise program: physical exercise reduces stress and builds positive mental health.  It is wonderful to see so many people making the most of their additional time at home to walk, run or ride in the open (particularly along the bayside where I live).   Yoga and Tai Chi, offer physical, mental and emotional benefits in these times of stress and anxiety. Getting some fresh air is important – there can be a tendency with social isolation and safe distancing to become stuck in your home and not take in the benefits of time spent mindfully in nature.  Activity is a great antidote to anxiety and depression.
  • Don’t sweat the news: in times of uncertainty, there is a strong tendency to become obsessive about news reports (via newspapers, emails, social media or podcasts).  This not only dissipates your focus but also exacerbates difficult feelings of anxiety, depression and loneliness.  Obviously, some information is important to know (e.g. available relief packages for individuals or businesses and Government advice/directives/legislation relevant to the Coronavirus).  Experts in the area of mental health suggest that establishing a set time or times during the day for catching up on the news can be a useful way to proceed (do you really have to be the first to know?).   It also pays to take note of the positive news, e.g. the many random acts of kindness that are occurring everywhere in the world as people struggle to cope with the present crisis.
  • Stay connected: with your work colleagues and boss – establish a routine for checking-in (preferably daily) as well as strategies to effectively employ electronic communication for planning, sharing and product/service development.  There is a need here to maintain the balance between work and task – not oversharing social information but not being overly focused on work alone.  Some work-from-home groups institute a set time each week to share recipes, a virtual lunch experience or happy hour, a sing-along or coping strategies. 
  • Undertake special projects: there are often work-related, home-based projects that have been put off because of lack of time or prioritising.  These projects can improve your work-from-home situation and enhance your productivity.  They could involve, for instance, clearing up the clutter in your “office”, strengthening the security of your computer system, improving recycling in the home (including disposal of sensitive work information) or establishing a home-based coffee-making machine or a filtered water system such as the Zanzen Alkaline Water System.

Elizabeth Gilbert, author of Big Magic: Creative Living Beyond Fear, recently participated in a Ted Connects© interview and provided deep insight and very sound advice about dealing with the overwhelm of the current Coronavirus crisis.  She advices strongly against substituting the busyness of the workplace environment with a new form of busyness in the working from home environment.  Elizabeth argues that we spend so much time running away from ourselves, not fronting up to ourselves including our fear and anxiety.  She argues that the present situation of enforced or voluntary working from home creates a wonderful opportunity for developing self-awareness and self-regulation through meditation, mindfulness practices and reflection.  Often our greatest, unconscious fear is being-alone-with-our-self.  We seek distractions and fill up our time with multiple tasks only to find that we have no time to truly find ourselves. 

Reflection

The current working from home situation that many of us face has inherent challenges and opportunities compounded by the requirements around social distancing, safe distancing and avoidance of unnecessary travel (local and international).  Clarifying working arrangements, establishing a routine, developing an exercise program, avoiding obsessing over the news, staying connected and undertaking special projects that enhance a sense of control over your environment, are all important for a healthy mind and body. 

However, the real challenge and opportunity lies in developing self-awareness and self-management through meditation, mindfulness practices and reflection.  As we grow in mindfulness, we enhance our focus (at a time of intensified distraction), our resilience (at a time of extreme mental and emotional stress), our creativity (when we appear lost for personal and community solutions) and our compassion (when so many people worldwide are suffering and grieving).  In all of this turmoil and uncertainty, there lies the opportunity to truly find ourselves.

Managing Yourself in Times of Crisis

Susan David was recently interviewed as part the Ted Connects© series of talks.  Susan spoke on the topic, How to be Your Best Self in Times of Crisis.  She maintained that “life’s beauty is inseparable from it’s fragility” and provided a number of ways to manage yourself in times of crisis.  She emphasised the importance of facing our difficult emotions, naming our feelings, being curious about what our emotions are telling us, developing our sense of agency and finding ways to help other people.  Susan stressed that underpinning her approach is the concept of “emotional agility” – the core of which involves “radical acceptance” of our emotions and self-compassion.

The fragility of life

Susan reminds us that the Coronavirus highlights the fragility of life. This fragility, however, is part of our everyday life experience. We love someone then lose them, we enjoy good health then experience illness, we savour time with our children only to watch them grow up and leave home.  The problem for us is that our social narrative, the stories we tell ourselves as a society, is so focused on the importance of always achieving, being fit and happy and appearing to be always in control.  There is an inherent denial of the reality of death and the fragility of life – we have to appear to be strong and deny our difficult emotions.

Facing our difficult emotions

Susan stressed the importance of overcoming our habituated way of responding to difficult emotions.  We typically deny them, turn away from them and, yet, end up stuck in them or “marinating in it” as Rick Hanson, in his Being Well Podcast, describes the resultant state of self-absorption.  Susan maintains the critical importance of facing our emotions and owning them, not letting them own us.  This involves naming our feelings not in a broad way such as “I’m feeling stressed” but in what she calls a “granular” way or fine-grained identification of exactly what we are feeling, e.g. disappointment, resentment, anger, fear or anxiety.  It is only by truly facing and naming our difficult feelings that we can tame them, stop them from owning us.  Susan points out that this self-regulation is a key facet of mindfulness.

Being curious about our difficult emotions

This is a form of self-observation and self-exploration. It’s being curious about what our difficult emotions are telling us about ourselves and what we value.  Strong emotions are indicators of what is important to us but, at the time, perceived as lacking in our personal situation.  Loneliness, for example, is experienced as disconnection from others and tells us how much we value relationships and connection.  Social distancing and social isolation, as a result of the Coronavirus, have compounded our feelings of loneliness.  So, it’s important to move towards ways of re-connecting, if not face-to face, by phone and online communication. 

Developing our sense of agency

Susan argues that in these times when everything seems out of control, it is important to develop “pockets of control” to enable us to develop our sense of agency – our capacity to control some aspect of our life and our immediate environment.  These arenas of control can be minute things like deciding what three things you want to do today, developing a menu plan for the week, setting up a daily routine (especially when you are working at home with children present) or changing the way you normally do things to adapt to changing circumstances.  It may be that you decide to master the skill of online communication – developing new capacities as well as gaining control.  Some people look to regain control and appreciation over their own yard or garden.  My wife and I have recently bought a coffee-making machine so that we can better control our expenditure on coffee, increase our control over how our cappuccinos or Piccolos are made and limit our time and social exposure by avoiding having to go out and queue up for a take-way coffee.

Sense of agency can extend to appreciating what we have and savouring it.  The Coronavirus attacks our respiratory system, quite literally taking our breath away.  We can begin to really value our breathing through various forms of meditation which can ground us in our body in these times of uncertainty and anxiety.  As we learn to control our breathing through meditation, we can develop ways to calm ourselves in times of crisis and stress.  Our calmness is reflected in our breathing, as is our agitation. 

Helping others in need

Besides showing compassion towards ourselves (in owning and accepting our emotions and what they tell us about ourselves), it is important to move beyond self-absorption to thinking of others and undertaking compassionate action towards them.  This may mean a simple phone call to an elderly relative who is in lock-down in a retirement village or contacting someone you have not spoken to for a while.  Everyday we hear about people showing random acts of kindness and generosity towards others.

For example, our weekend newspaper reported about the wife of a doctor on the frontline of the fight against the Coronavirus.  He has decided to live apart from the family for six months to protect them from contracting the virus.  Despite her resultant loneliness, his wife is creating homemade meals for him and his fellow health workers and enlisting the support of neighbours, friends and anyone else to do likewise so that these frontline workers don’t have to rely on unhealthy take-aways to sustain them during their very long hours of courageously caring for others.  Susan challenges each of us with the question, “How can we help in little and big ways?” – how can we demonstrate being part of a community and being “values-connected”?

Reflection

In times like the present with the Coronavirus impacting every facet of our lives, we begin to wonder how we will all cope.  Susan expresses great optimism that the crisis will enable people to be their “best self” and daily we see evidence of this.  Susan points to the history of people handling crises with courage, wisdom, compassion and mutual kindness (witness the recent wildfires in Australia).  As we grow in mindfulness and learn to face our difficult emotions through meditation and reflection, we can understand better what our emotions are telling us, regain our sense of agency and begin to show compassionate action towards others in need.  Mindfulness helps us to be calm, resilient and hopeful.

Maintaining a Positive Mindset in Periods of Uncertainty and Anxiety

The more uncertain the future, the more anxious we can become.  Anxiety is exacerbated by the depression experienced through isolation (enforced or self-isolation), loss of a job or loss of connection with others.  We can adopt mindfulness meditation to reduce our self-defeating narratives and undertake mindfulness practices to improve our mental health and wellbeing.  We can supplement these meditations and practices with other activities that help to build and maintain a positive mindset and develop our personal resilience.

Activities to build and maintain a positive mindset

The essential element here is to engage in activities that you find enjoyable and inspiring – activities that tend to take you outside of yourself and away from self-absorption.  Clearly, the choice of activities is influenced by personal preference.  Here are some possible activities to choose from:

  • Listening to classical music: this type of music can be very calming.  Listening to Mozart’s music, for example, can be relaxing and improve your concentration and brain power [I write my blog posts to the sound of Mozart playing in the background].  Many shared music platforms exist now, and in Australia we have the amazing ABC Classical radio station that among other things broadcasts superb live classical concerts from all around the world.  Classical music can build the capacity for deep listening – a skill that enables you to be fully in the present moment and to build intimate and lasting relationships (a very rewarding fringe benefit and residual skill).
  • Listening to TED Talks© – these talks are on numerous subjects and number in the thousands.  They are informative, uplifting and inspiring.  Recently, because so many people are confined to their homes, TED has introduced what it calls TED Connects – free, daily conversational sessions which feature “experts whose ideas can help us reflect and work through this uncertain time with a sense of responsibility, compassion and wisdom”.   Susan David, Harvard University psychologist, presented the first of these virtual conversations on 23 March 2020 when she spoke about emotional agility, dealing with anxiety, talking to your children about their emotions, focusing during the current crisis and small acts of kindness, especially to those working on the front lines”.  If you are a person who prefers auditory and visual formats over the written word, then this superb series may help you to build courage, joy and resilience in this challenging time of the Coronavirus.
  • Virtual tours of museums, zoos and theme parks – If you are visual person who enjoys “looking around” and viewing the antics of animals or appreciating fine art, then a virtual tour may be for you to help uplift your spirits. Some websites provide a list of virtual tours that you can enjoy.  Other websites focus on one type of virtual tour such as online tours of art galleries or virtual tours of online zoos, some with presentations and talks to entertain your children stuck at home.  Zoos Victoria in Australia are dedicated to fighting extinction of wildlife and provide a series of webcams from three zoos featuring various animals – you can take your pick of your favourite, e.g. the popular “penguin cam”.
  • Small acts of kindness – everyday you can read in the newspaper or hear on the news examples of small acts of kindness, people going out of their way to help someone else in need (even when they themselves are feeling the effects of various forms of deprivation and uncertainty at this time).  Some websites are dedicated to sharing random acts of kindness to inspire and stimulate others to take compassionate action withing their arena of influence.  A good place to start thinking about your own random acts of kindness is the kindness blog which is full of great ways to show kindness to family and friends, seniors and others.
  • Reading literature sourced online – besides accessing your own library of books and the novels/biographies you have never got around to reading because of your busyness, you can access heaps of resources online in terms of e-books, audiobooks and eMagazines.  While many public libraries have closed their physical buildings to subscribers, they usually offer material that can be accessed online, including music and audios.  The National Library of Australia, for example, offers free online access to e-books and other digitised material to Australian residents.  Local councils typically provide free access to e-books, audiobooks and emagazines.
  • Writing songs or journals – these are mechanisms for expressing your feelings, being able to name your feelings to better deal with them.  They can also serve to stimulate emotion in others and help them face up to what they are actually feeling, but not expressing. 

Reflection

These are very uncertain times and uniquely demanding physically, emotionally, mentally and financially.  Whatever we can do to build up our positive mindset will assist us to develop the resilience to meet these challenges.  Creativity flourishes in times of necessity as does kindness.  As we grow in mindfulness through meditation, mindfulness practices and enjoyable/positive activities, we develop the capacity to find new ways to work and live in stringent conditions and resume our normal life with a strengthened resolve, increased gratitude and heightened adaptability once the Coronavirus is under control.

Mindfulness Practices to Develop Mental Health and Wellbeing

In these times of uncertainty and anxiety, mindfulness meditation can be an effective way to restore balance to our mental and emotional state.  These structured approaches can be readily reinforced by mindfulness practices that are more flexible and adaptable to our personal circumstances and preferences. 

Through mindfulness practices embedded in our daily life and routine, we can progressively achieve the situation where mindfulness is not just something we do, but the way we are in the world.  This enables us to show up in a mindful and compassionate way and have a positive influence on the people we interact with in our daily life.

Mindfulness practices that you can use to develop mental health and wellbeing

There are a wide range of mindfulness practices described in this blog and in other mindfulness resources.  Some of these could prove useful for you in this time of stress and uncertainty:

  • Mindful walking – consciously walking slowly and being aware of the pressure of your toes and soles on the ground.  There are a range of videos on mindful walking on YouTube©.
  • Mindful eating – eating slowly while being conscious of presentation (how it looks), taste, texture, aroma and touch.
  • Engaging with nature – Nature is a proven source of emotional healing and mental health.  There are a number of ways to experience the benefits of nature.
  • Exercising – There are endless books and articles on the benefits of exercise, and it is considered one of the antidotes for depression.  Some people prefer yoga as their form of exercise and Jill Satterfield has her own YouTube© Channel dedicated to ways to combine yoga with somatic awareness. 
  • Tai Chi – often called “mindfulness-in-action”.  Harvard Medical School recently published the results of extensive research into the benefits of Tai Chi and provided an explanation and exercises for each benefit in its publication, The Harvard Medical School Guide to Tai Chi.  The benefits of Tai Chi include less stress, a healthier heart, positive mood and a clearer mind as well as better balance and coordination and reduced physical pain.
  • Taking compassionate action – going beyond self-absorption to helping others in need.  An interesting new development is the Adopt a Grandparent Campaign (given the increased isolation of the elderly because of the Coronavirus).  Taking compassionate action can have numerous forms and is limited only by your awareness and creativity.  Compassionate action includes being aware of, and communicating with, a friend or family member who may be experiencing loneliness.
  • Use waiting time to develop awareness – our typical default when we have to wait for something is to grab for our phone.  We could use waiting time instead to develop our natural awareness.
  • Expressing gratitude – neuroscience has shown the benefits of gratitude for mental health and wellbeing, not only for the recipient of the expression of appreciation but also the giver.  However, you don’t even have to express appreciation to others to gain a health benefit from being grateful.  There are many ways to develop gratitude and reap its benefits.
  • Tuning into sounds – you can adopt a natural awareness approach by tuning into sounds around you (both your immediate surrounds and your external environment).  Alternatively, you can be more goal-focused in your awareness, e.g. focusing on the “room tone”.
  • Establishing a mindfulness reminder – we can use something that occurs frequently throughout our day to be reminded of the need to be mindful.   People have used a wide range of things as reminders, e.g. when the phone rings or when they boil the jug/make a cup of coffee, they take a few mindful breaths or steps.  All it takes, according to Chade-Meng Tan, author of Search Inside Yourself, is “one mindful breath a day”.

Create small habits to build sustainability

Clearly you can’t do it all and if you attempt to do too much, your new habit will not be sustainable.  Start small – Dr. V.J. Fogg suggests that you create tiny habits, breaking larger habits down to their “smallest accessible practice”.   Do something that fits with you personally – you don’t have to achieve what others are doing.  Be prepared to adopt a trial-and-error approach and change your habit(s) where appropriate – there is no one approach that suits everybody.

Building and maintaining a positive mindset

You can enhance your positive mindset by listening to presentations that are uplifting.  These can take the form of podcasts, videos or other sources of positively oriented communications.  TED Talks©, for example, offer “ideas worth sharing” and include inspirational stories, innovations and creative problem solving. 

There are numerous presenters who work in the mindfulness space and offer encouraging and supportive communications via videos and audio
podcasts.  One particular example that comes to mind is Dr. Jud Brewer who has commenced producing short 5-minute videos on his YouTube

© covering timely topics such as:

  • 5 simple habits for good mental hygiene
  • Using kindness to create connection during a crisis
  • Working with uncertainty
  • How to spread connection instead of contagion
  • How fear and uncertainty lead to anxiety.

One of Jud’s videos focuses on “how to stop compulsively checking the news”.  Even in the best of times, the news can be disturbing, disorienting and confusing, yet we are tempted to feast on the news.  Cilla Murphy, a teacher who has just experienced 7 weeks in lockdown in China offers a number of very important learnings from her experience and her advice about the news is:

Try not to listen to/read/watch too much media. It WILL drive you crazy. There is [such] a thing as too much!

Reflection

There are so many options in terms of mindfulness practices that can help us in times of uncertainty and anxiety.  We can become overwhelmed by the variety and endless choices.  The secret to habit change is to start small and maintain the new habit for a reasonable time (to test it and embed it in our daily life). 

One sustainable habit can lead to another…and another.  We should not be discouraged by the magnitude of the changes we need to make – we can chip away at them progressively with the aid of meditation and mindfulness practice.  It takes time to overcome our self-protective mechanisms if we are to achieve significant changes in our behaviour.  As we grow in mindfulness, we can become increasingly self-aware, develop our focused intention and build resilience to overcome setbacks on the road to sustainable change.

How to Overcome Self-Protection to Create Personal Behavioural Change

Tami Simon, in a recent interview podcast, spoke to Dr. Lisa Lahey about her co-authored book, Immunity to Change: How to Overcome It and Unlock the Potential in Yourself and Your Organization.  Lisa is also a member of the faculty for the Inner MBA, jointly conducted by Sounds True in partnership with New York University, Wisdom 2.0 and LinkedIn.  In the interview, Lisa and Tami explore our self-protection mechanisms, the need for courage to overcome them and the importance of supportive challenge to sustain significant personal change.

Our self-protection mechanisms create an immunity to change

Our self-protection mechanisms are designed to protect our sense of self-worth and overall psychic health – they stop us from doing things that would be harmful to our psychic welfare.  Research and experience demonstrate, however, that that many people in organisations find it difficult to make positive behavioural changes that would make them a better staff member or manager.  For example, staff may not change inappropriate behaviour despite regular corrective feedback and a manager may not be able to delegate effectively despite their belief in the need for delegation.

Lisa maintains that the real barrier to these desirable behavioural changes is not a lack of procedural or technical knowledge but the need to change our “inner landscape” – made up of our beliefs, inner rules, feelings, self-stories and assumptions about our self, others, and our world.  Many behavioural changes in an organisational setting require these “adaptive changes” – becoming aware of the specific, inner landscape barriers to a focal behavioural change and working consciously to remove them.  This perspective advanced by Lisa lines up with our earlier discussion of “absolutes” and their impact on our thoughts, feelings and behaviours.

Lisa likens our inner landscape to our immune system which is a self-protection mechanism designed to protect us against infection.  Our immune system, however, can also work against our physical welfare.  This can happen when it becomes hypersensitive to foods that would otherwise be good for us and creates inflammation in the form of rashes, hives, and other manifestations of food intolerance and allergies.  Another example is when the immune system rejects a liver or heart after a transplant.   Our inner landscape, just like the self-protective mechanism of our immune system, can work against making and sustaining desirable, personal behavioural change (whether within an organisational setting or in daily life with our family).

Making adaptive change through the “immunity change process”

In her Book, Immunity to Change, Lisa provides a detailed four-step process for making adaptive change which she calls “the immunity change process”.  In the podcast interview, she offered a brief description of each step and these are illustrated below:

  1. Have a clear goal in mind – Clarity around your behavioural change goal is critical because it enables a focused exploration of your “inner landscape”.  Lisa gave the example of her gaol to overcome the fear of public speaking.  Here I will focus on the goal of improving delegation as a manager, drawing on my experience working with managers over many years.
  2. Honest exploration of your self-sabotaging behaviours: As a manager, you might work against the achievement of your delegation goal by constant interference/ checking in with the person to whom you have delegated work (the delegatee), expressing a lack of trust in the delegatee’s ability to complete the work successfully, showing increasing signs of nervousness, and/or being unclear in your instructions/requirements when establishing the delegated task.  These behaviours can feed your anxiety cycle and thwart effective delegation to the delegatee and, at the same time, undermine their confidence so that they do not do the delegated job very well (an outcome that reinforces your belief system about the threats to your self-worth involved in delegating).
  3. Honest exploration of your inner self-protective goals:  These inner goals lie beneath your self-sabotaging behaviour and provide the unconscious rationale for behaving in a way that works against the achievement of your goal.  These self-protective goals could include trying to avoid the embarrassment of staff making mistakes, ensuring the security of your own job, maintaining a sense of superior knowledge and skills (“better than”) or avoiding being seen as lazy. 
  4. Identifying and challenging the underlying assumptions that give rise to the self-protective goals: These could include the assumption that if the delegatee becomes really good at their work your job will be at risk, they will see any poor work that you have done in relation to the delegated task,  they might do it the wrong way if you don’t constantly check on them, you will be seen as incompetent if they do the delegated task poorly or you will lose control of the task and the delegatee and reduce your influence.  These assumptions are interrelated and self-reinforcing, reducing your capacity to see possibilities and explore creative options.  Once these underlying assumptions have been surfaced, you can challenge them by exploring alternative assumptions.  Lisa suggests, for example, in relation to delegation, that the process could be seen as adding real value to the organisation and the delegatee by enabling them to be the best they can be.  This not only contributes more fully to the achievement of organisational goals but also builds staff motivation and mental health through providing a sense of agency.  Also, as neuroscientist Tali Sharot explains, you grow your influence by letting go.

Reflection

Our inner landscape acts as both a self-protective mechanism building our self-esteem and a self-sabotaging system that comes into play when we perceive that our self-worth is under threat.  As we grow in mindfulness through reflective processes such as the “immunity change process”, we can become more aware of our self-sabotaging behaviour, our unconscious self-protective goals and the underlying assumptions that hold them in place.  As we challenge our assumptions and associated expectations, we can break free of their hold over us and be open to creative options that we can pursue with courage and persistence.

A Reflection to Address Absolutes

In the previous post, I discussed the concept of absolutes advanced by Lance Allred.  Absolutes are those firm, unshakeable beliefs we hold about our self, others or the world around us.  They constrain our perspectives and influence our behaviour.  They are relatively immoveable and do not dissolve in the face of rational argument.  Absolutes shape our thoughts, feelings and reactions and impact our effectiveness and our relationships. They develop early in family life and are often reinforced culturally.  The downside of absolutes is that they stop us from realising our full potential – they act like clots in our circulatory system, stemming the flow of creativity and responsiveness.

A reflection to surface and address an absolute

It seems to me that the starting point for addressing the absolutes in our life is to begin with developing self-awareness and move to identifying strategies to self-regulate our reactions.  It is important to focus on one aspect of our present experience that we find unsatisfactory because of the negative thoughts and emotions that the experience elicits in us.  We are complex beings, so beginning with one relatively small absolute can develop our self-awareness and improve our capacity to respond effectively without the baggage of our past.

There are several steps in the meditation:

  • Being grounded: It is important to become grounded so that you can achieve a sense of focus, balance and insight.  Being conscious of your posture and breathing helps to ground you in the present.
  • Deciding on an anchor: Your anchor is designed to enable you to come back into the focus of your reflection whenever you become aware that you have become distracted or diverted in your thinking.  The choice of anchors is a personal thing – I still like to feel the sensation of my fingers coming together.
  • Focus on an unsatisfactory experience: Decide what you are going to work on to unearth an absolute that is negatively impacting your thoughts, feelings and behaviour. It could be some recent interaction or activity that made you upset or threw you off balance.  It does not have to be a major issue – in fact, initially it is better to start small. [I have started with the fact that I get upset and annoyed when I make a mistake at social tennis.]
  • Explore your emotions during the incident: What were you feeling?  What was the intensity of those feelings?  What was the catalyst for those feelings – what really happened?  Who were your feelings directed at – yourself or another person? [In my case, with my tennis mistakes my feelings were annoyance, frustration, anger and shame.]
  • What thoughts were behind your emotions: Why did you experience those emotions?  What was the incident triggering in you? What belief (absolute) about your self or the other person was driving your emotional response?  Whenever your thoughts include a “must” or “should”, you are beginning to access an absolute that is locking you into a response that reduces your flexibility and constrains your perspective.  [When I get upset with my tennis mistakes, my underlying thought or absolute is that “I must be seen to be competent at tennis.”] 
  • Explore the nature of your identified “absolute”: Take a close look at your absolute.  Is it a rational or realistic thought?  What is its origin? Is it embedded in a childhood experience or something that happened in later life?  Where did it come from and why is it persisting?  What does it say about your sense of self-worth – is your sense of who you are dependent on what someone else thinks or says?  [Tennis competence was a way to prove my worth – it generated respect and admiration.  It made me feel good about myself. My identity is tied up with the self-perception that I am a very good tennis player.]
  • What strategies could you adopt to reduce the impact of your “absolute”: The starting point is to acknowledge your absolute and how it is playing out in your life and relationships.  What could you do to reduce or avoid your negative, conditioned response?  Are there ways to build in a gap between the stimulus (the catalyst) and your response to give you the time and freedom to respond differently? Are there other offsetting, positive thoughts that you could entertain instead of your “absolute”?  [For my issue with tennis mistakes, one strategy has been to progressively loosen the relationship between my sense of self-worth and the outcome of the game – that is, not measuring my sense of self- worth on whether I won or not.  This still leaves the issue of being upset with my tennis mistakes.  A strategy I am trying here is to express gratitude that I am able to play, that I can run and hit the ball, that I can hit some really good shots – that is, appreciating what I have and not focusing on the negatives and lack of accomplishment.]

Reflection

Even relatively minor “absolutes” are very hard to dislodge.  Using a reflection like the one described above can help to chip away at an absolute and reduce its hold on us by eroding our sense of certainty about the underlying belief, by seeing it for what it really is (e.g. illogical, unfounded or unnecessary) and developing alternative ways of thinking and feeling.  As we grow in mindfulness and self-awareness, we can develop deeper personal insight, identify how absolutes play out in our life and develop more creative and positive ways to respond to negatively experienced stimuli that will inevitably recur in our daily lives.

What Absolutes Are Holding You Back?

In a penetrating video presentation, Lance Allred asks the questions, “What is Your Polygamy?”  Polygamy in the context of his talk is a metaphor for the “absolutes” that we carry in our head from childhood (absolutes that have been reinforced by our own self-stories and by the projections of others).   Lance was raised in a polygamous Mormon community established by his grandfather. The community’s beliefs were very “black and white” – no room for grey.  Polygamy was practised because of the belief that the more wives you had, the closer you were to God. 

Lance’s absolutes included the following:

  • He had to prove himself to God and man because he was born defective as a legally deaf child
  • Mormonism is the one true faith and you can only get to Heaven if you are faithful to Mormon beliefs.

Lance escaped from the Mormon community at the age of 13 years, but he maintains that it is taking him a lifetime to escape his “absolutes”.  He did become the first legally deaf NBA player, but this became another trap – he became captured by the lights and accolades to the point were his sense of self-worth was dependent on the views of others.  He won the praise of others but began to lose his integrity.  He was so caught up with defining himself as an elite basketball player that when he was cut from the NBA team, he was severely depressed and entertained suicidal thoughts.

What are your absolutes?

Our absolutes are “culturally indoctrinated” and embedded in our everyday language – they live underneath the “shoulds”, the “musts” and the “have to’s” that we tell ourselves daily and use as excuses when confronted by personal challenges or the requests of others (either explicit or implicit requests).

Lance contends that knowing our “absolutes” is a journey into “self-intimacy” and overcoming them is a lifetime challenge of moving outside our “comfort zone”.   He argues persuasively that “we were not born to be caged within our comfort zones” – places of comfort created by our absolutes that we mistakenly view as giving us certainty in an increasingly uncertain and ambivalent world.

Our absolutes hold us back from becoming what we are capable of being.  We fear failure because with new endeavours we will need to move beyond what we know and are comfortable with.  We are concerned about what people will think of us if we don’t succeed in our endeavour, particularly if we put ourselves “out there”.  Lance, however, maintains that “you are bulletproof if your worth is not tied to an outcome” – in his view, by being authentic and true to yourself, you can overcome fear and rest in the knowledge that your worth can never be challenged or questioned.  Growth comes through discomfort, and failure contributes to growth because it precipitates deep learning about our self, our perceptions and our absolutes.

Reg Revans, the father of action learning maintained a similar argument, when he said:

If you try to do something significant about something imperative, you will come up against how you view yourself and how you define your role. 

Don’t let others determine what you are capable of

Lance stated that others can reinforce the cage of your comfort zone by projecting onto you their own absolutes and/or fears.  He tells the story of his first game as an NBA player that he came to play because someone was injured, and a replacement was not readily available.  The coach told him not to try to do too much, just settle for one or two goals and lots of defence.  He was effectively communicating his belief that Lance could not accomplish more because of his deafness disability.  Lance went on to score 30 goals in his first game as well as 10 rebounds.  His message as a result – “don’t define yourself by your disability and don’t let others determine what you are capable of”. 

Often people associate deafness with both physical and intellectual disability.  As Lance stated, the greatest challenge he had to face with his disability was not the disability itself, but others’ perceptions of who he was and what he was capable of.

Lance had been profoundly deaf since birth and had difficulty talking in a way that people could understand.  He spent thousands of hours in speech therapy and has become an accomplished public speaker and author.  I discussed his latest book, The New Alpha Male, in a previous post.

Reflection

In another video presentation, Lance contends that moving beyond our absolutes and associated fears takes perseverance and grit, traits that he maintains define leadership.  I can relate to the need for perseverance and grit in moving beyond peoples’ expectations of what you are capable of when you experience a disability. 

In 1974, a disc in my back collapsed resulting in my inability to walk or even stand without extreme sciatic pain.  I was told that I would never play tennis again. However, over 18 months, I undertook every form of therapy I could lay my hands on – chiropractic treatment, remedial massage therapy, hydrotherapy, acupuncture, light gym work, physiotherapy and osteopathy.  When using the exercise bike in a gym (I hate gyms!), I would envisage playing tennis again.  My osteopath, Dr. Graham Lyttle, got me back on deck and I having been playing social tennis weekly for the last 40 plus years.

I can also relate to Lance’s concept of “absolutes”.  As I used to play tennis fixtures at an “A” Grade level, I have carried in my head the absolute that I should not make a mistake at tennis.  Managing my expectations around this personal absolute, has been a constant challenge.  I can take to heart Lance’s exhortation that if your self-worth is not tied to an outcome, you can overcome your absolutes and become what you are capable of being.

As we grow in mindfulness, we can become aware of our absolutes and how they play out in our lives and develop the self-regulation and courage required to move outside our comfort zone and realise our full potential.  We can move beyond our procrastination and undertake our meaningful work.

Developing Mindfulness in Schools

Increasingly mindfulness is being introduced into schools for the benefit of teachers and students.   I previously discussed the work of Goldie Hawn and the MindUP program introduced extensively in schools across America.  Goldie explained the motivation for her work with schools and the reasons why children need mindfulness in an interview with Tami Simon.  The Australia and New Zealand Mental Health Association highlights the need to raise mental health awareness in schools because of the increasing level of mental illness amongst school age children and the adverse effects of social media together with study pressures and performance expectations (of others and themselves).  Research strongly supports the benefit of mindfulness for mental health.

Benefits of mindfulness in schools

Research into mindfulness practice in schools demonstrates that both students and teachers benefit.  Students develop greater capacity for attention and focus, increased self-awareness and better emotional self-regulation.  These outcomes in turn build their self-esteem and reduce stress and the incidence of anxiety and depression.  Teachers too experience similar outcomes and develop resilience to deal with setbacks and disappointments.  Patricia Jennings, author of Mindfulness for Teachers: Simple Skills for Peace and Productivity in the Classroom, identifies seven ways mindfulness can help teachers along with practices to support these outcomes.  These benefits include the capacity to slow down, build better relationships with students and handle difficult students more effectively.

Guidelines for the implementation of mindfulness in schools

The Smiling Mind organisation has developed guidelines based on research into successful implementation of their mindfulness programs in schools.  These evidence-based guidelines provide recommendations for the training of teachers and students in mindfulness as well as suggestions re the ideal duration and timing of daily mindfulness practices.  They strongly encourage the involvement of teachers in mindfulness practices so that they can act as models and a resource for students.  The guidelines recommend a whole-of-school approach to the development of mindfulness in schools, including the active involvement of school leaders and parents (where possible).  This wider level of involvement serves as positive reinforcement for the practice of mindfulness by students. 

Resources for mindfulness in schools

There is a growing mindfulness resource base for teachers, students and parents.  Here is a small sample of what is available:

  • Free mindfulness app: Smiling Mind offers a free mindfulness app that incorporates meditations and other mindfulness practices for use by teachers, students and parents.
  • Mindfulness videos and books: Grow Mindfully provides videos and a reading list for teachers and parents. 
  • Mindfulness training programs for teachers and students: Grow Mindfully and Smiling Mind offer these program.
  • Weekly meditation podcast: The weekly meditation podcast provided by the Mindfulness Awareness Research Center (MARC) covers a wide range of possible meditation topics that can be incorporated in school-based meditations.

Reflection

Developing mindfulness in schools can help both students and teachers deal with the stresses of modern life and help them to enrich their relationships at school, work and home.  Modelling by teachers (and ideally by parents) will help to reinforce positive changes in self-awareness and self-regulation achieved by students through mindfulness practices.  As students and teachers grow in mindfulness through regular practice, they can experience life more fully and with a greater level of contentment.

Using Singing Bowls in Meditation

Diana Winston in a recent meditation podcast was joined by Michael Perricone, musician and  Master of Tibetan Singing Bowls.  Diana provided guidelines for meditating with singing bowls as Michael generated music from the bowls.  At the outset, she indicated that meditating with the singing bowls was a pathway to natural awareness, a process of open awareness, not bounded by a specific focus other than the sounds of the bowls themselves.  The bowls provide sounds that give you a sense of the boundarylessness of natural awareness – like the spaciousness of the sky above.

Diana points out that we are always aware – we cannot switch off awareness, but we can focus it or be open to its universality by becoming conscious of awareness itself.  This openness to awareness is a declining capacity as we become lost in thought, time-poor and focused on material values.  I have previously discussed ways to develop natural awareness, and the Tibetan singing bowls offer another approach.   The singing bowls, like meditation bells, are made of a special combination of metals that heighten the vibrations of the bowls and the resultant resonance. 

The bowls have been used in mindfulness practice for centuries not only because they facilitate natural awareness but also because they enable relaxation and stress release.  They are now used in music therapy, massage and yoga sessions.  Michael offers a five-minute, Tibetan Singing Bowl Meditation on video using the bowls to illustrate their use in meditation.   Diana’s singing bowl meditation is a thirty-minute meditation accompanied by Michael playing the bowls.  The latter meditation is offered as part of the weekly meditation podcasts provided by MARC, UCLA.  Michael provides additional mindfulness resources, including links to mindfulness apps (such as the Headspace app) and online courses (e.g. The Mindful Living Course conducted by Elisha Goldstein).

Using the singing bowls in meditation

Diana begins her meditation podcast with an initial focus on becoming grounded through posture and a brief body scan designed to release tension in parts of the body such as tightness in your stomach or stiffness in your shoulders or legs.  She encourages you to take deep breaths to help you relax bodily.

Throughout the playing of the singing bowls, Diana provides support to enable you to be-with-the-sound as it reverberates around the room.  She suggests that if you find the sound of the bowls confusing, overwhelming or distressing that you can drop back to focusing on your breathing or the sensation of your feet on the floor or your fingers touching.   She also encourages you to refocus your listening to the sound of the bowls if you become diverted by your thoughts (e.g. trying to work out where to buy one of the bowls).  This process of constantly restoring your focus on the sound of the singing bowls can progressively build your awareness muscle and develop deep listening skills.

Reflection

I found the singing bowls a bit intense in a longer meditation (e.g. 30-minutes) when I first listened to them and thought that beginning with a shorter singing bowl meditation can help initially to develop this mindfulness practice.  Each person will experience the singing bowls differently, so the important thing that Diana stresses is personal choice – deciding how long you will practice meditation with the bowls and whether or not you will switch to another anchor, however temporarily.  As we grow in mindfulness, we can use practices such as the singing bowl meditation to deepen our self-awareness, awareness of others and the world around us, and awareness of our connectedness to everyone and everything else.
