Working from Home and Staying Mentally Healthy

Many people have been thrust into the situation of working from home because of the Coronavirus and related Government restrictions on movement and contact.  As a result, numerous people are ill-prepared for the challenges and opportunities involved.  However, there is plenty of advice available through blog posts, videos and podcasts to help us acquire the necessary information to work effectively from home.  There are also specific suggestions for particular groups of people, e.g. teachers working from home and working from home with kids. Many of these sources of information stress the need to stay mentally healthy as well as look after your physical welfare.  Here are some strategies to achieve both effectiveness and sound mental health.

Strategies for working from home healthily for mind and body

The pattern you create needs to meet your personal preferences (e.g. a morning person vs. night person), your lifestyle, family situation and location.  Here are some suggestions that may help you to make choices that are relevant to your needs and those around you:

  • Negotiate arrangements – this entails reaching at least a tentative agreement at the outset with other affected parties such as your boss, you partner and your colleagues – having some clear understandings and groundrules at the outset can pave the way for a relatively smooth transition to working from home and avoiding unnecessary conflict at a time when everyone is feeling stressed.  If you have a partner living at home with you, it pays to negotiate arrangements about working space, quiet time, coffee buying or making and eating arrangements (e.g. getting your own breakfast and lunch but sharing dinner preparation and eating).  It is often the little things that can bring daily angst if they are not sorted out early.  If you have had an extended marriage or living together arrangement, groundrules get established unconsciously and it pays to explore how these might change with one or both of you working from home.
  • Establish a routine: this gives you a sense of agency, the feeling that some aspects of your life are under control when everything else is changing constantly and creating uncertainty and anxiety.  It is strongly suggested by many authors that you maintain your daily routine of getting ready for work (e.g. showering, getting dressed well, and beginning work at a set time).  I think some flexibility here can be healthy without jeopardising your ability to work effectively and not waste time.  You might, for example, wear more comfortable clothes, introduce a morning exercise routine (to take advantage of the time saved in not having to travel to work), occasionally sleep in when you feel tired from the extra stress created by the Coronavirus) and take time for conscious reflection (e.g. writing a journal about what you are experiencing and how you are responding). Sleep is particularly important at this time to enable your body and mind to recuperate from the stresses that you will be experiencing.
  • Develop an exercise program: physical exercise reduces stress and builds positive mental health.  It is wonderful to see so many people making the most of their additional time at home to walk, run or ride in the open (particularly along the bayside where I live).   Yoga and Tai Chi, offer physical, mental and emotional benefits in these times of stress and anxiety. Getting some fresh air is important – there can be a tendency with social isolation and safe distancing to become stuck in your home and not take in the benefits of time spent mindfully in nature.  Activity is a great antidote to anxiety and depression.
  • Don’t sweat the news: in times of uncertainty, there is a strong tendency to become obsessive about news reports (via newspapers, emails, social media or podcasts).  This not only dissipates your focus but also exacerbates difficult feelings of anxiety, depression and loneliness.  Obviously, some information is important to know (e.g. available relief packages for individuals or businesses and Government advice/directives/legislation relevant to the Coronavirus).  Experts in the area of mental health suggest that establishing a set time or times during the day for catching up on the news can be a useful way to proceed (do you really have to be the first to know?).   It also pays to take note of the positive news, e.g. the many random acts of kindness that are occurring everywhere in the world as people struggle to cope with the present crisis.
  • Stay connected: with your work colleagues and boss – establish a routine for checking-in (preferably daily) as well as strategies to effectively employ electronic communication for planning, sharing and product/service development.  There is a need here to maintain the balance between work and task – not oversharing social information but not being overly focused on work alone.  Some work-from-home groups institute a set time each week to share recipes, a virtual lunch experience or happy hour, a sing-along or coping strategies. 
  • Undertake special projects: there are often work-related, home-based projects that have been put off because of lack of time or prioritising.  These projects can improve your work-from-home situation and enhance your productivity.  They could involve, for instance, clearing up the clutter in your “office”, strengthening the security of your computer system, improving recycling in the home (including disposal of sensitive work information) or establishing a home-based coffee-making machine or a filtered water system such as the Zanzen Alkaline Water System.

Elizabeth Gilbert, author of Big Magic: Creative Living Beyond Fear, recently participated in a Ted Connects© interview and provided deep insight and very sound advice about dealing with the overwhelm of the current Coronavirus crisis.  She advices strongly against substituting the busyness of the workplace environment with a new form of busyness in the working from home environment.  Elizabeth argues that we spend so much time running away from ourselves, not fronting up to ourselves including our fear and anxiety.  She argues that the present situation of enforced or voluntary working from home creates a wonderful opportunity for developing self-awareness and self-regulation through meditation, mindfulness practices and reflection.  Often our greatest, unconscious fear is being-alone-with-our-self.  We seek distractions and fill up our time with multiple tasks only to find that we have no time to truly find ourselves. 

Reflection

The current working from home situation that many of us face has inherent challenges and opportunities compounded by the requirements around social distancing, safe distancing and avoidance of unnecessary travel (local and international).  Clarifying working arrangements, establishing a routine, developing an exercise program, avoiding obsessing over the news, staying connected and undertaking special projects that enhance a sense of control over your environment, are all important for a healthy mind and body. 

However, the real challenge and opportunity lies in developing self-awareness and self-management through meditation, mindfulness practices and reflection.  As we grow in mindfulness, we enhance our focus (at a time of intensified distraction), our resilience (at a time of extreme mental and emotional stress), our creativity (when we appear lost for personal and community solutions) and our compassion (when so many people worldwide are suffering and grieving).  In all of this turmoil and uncertainty, there lies the opportunity to truly find ourselves.

Managing Yourself in Times of Crisis

Susan David was recently interviewed as part the Ted Connects© series of talks.  Susan spoke on the topic, How to be Your Best Self in Times of Crisis.  She maintained that “life’s beauty is inseparable from it’s fragility” and provided a number of ways to manage yourself in times of crisis.  She emphasised the importance of facing our difficult emotions, naming our feelings, being curious about what our emotions are telling us, developing our sense of agency and finding ways to help other people.  Susan stressed that underpinning her approach is the concept of “emotional agility” – the core of which involves “radical acceptance” of our emotions and self-compassion.

The fragility of life

Susan reminds us that the Coronavirus highlights the fragility of life. This fragility, however, is part of our everyday life experience. We love someone then lose them, we enjoy good health then experience illness, we savour time with our children only to watch them grow up and leave home.  The problem for us is that our social narrative, the stories we tell ourselves as a society, is so focused on the importance of always achieving, being fit and happy and appearing to be always in control.  There is an inherent denial of the reality of death and the fragility of life – we have to appear to be strong and deny our difficult emotions.

Facing our difficult emotions

Susan stressed the importance of overcoming our habituated way of responding to difficult emotions.  We typically deny them, turn away from them and, yet, end up stuck in them or “marinating in it” as Rick Hanson, in his Being Well Podcast, describes the resultant state of self-absorption.  Susan maintains the critical importance of facing our emotions and owning them, not letting them own us.  This involves naming our feelings not in a broad way such as “I’m feeling stressed” but in what she calls a “granular” way or fine-grained identification of exactly what we are feeling, e.g. disappointment, resentment, anger, fear or anxiety.  It is only by truly facing and naming our difficult feelings that we can tame them, stop them from owning us.  Susan points out that this self-regulation is a key facet of mindfulness.

Being curious about our difficult emotions

This is a form of self-observation and self-exploration. It’s being curious about what our difficult emotions are telling us about ourselves and what we value.  Strong emotions are indicators of what is important to us but, at the time, perceived as lacking in our personal situation.  Loneliness, for example, is experienced as disconnection from others and tells us how much we value relationships and connection.  Social distancing and social isolation, as a result of the Coronavirus, have compounded our feelings of loneliness.  So, it’s important to move towards ways of re-connecting, if not face-to face, by phone and online communication. 

Developing our sense of agency

Susan argues that in these times when everything seems out of control, it is important to develop “pockets of control” to enable us to develop our sense of agency – our capacity to control some aspect of our life and our immediate environment.  These arenas of control can be minute things like deciding what three things you want to do today, developing a menu plan for the week, setting up a daily routine (especially when you are working at home with children present) or changing the way you normally do things to adapt to changing circumstances.  It may be that you decide to master the skill of online communication – developing new capacities as well as gaining control.  Some people look to regain control and appreciation over their own yard or garden.  My wife and I have recently bought a coffee-making machine so that we can better control our expenditure on coffee, increase our control over how our cappuccinos or Piccolos are made and limit our time and social exposure by avoiding having to go out and queue up for a take-way coffee.

Sense of agency can extend to appreciating what we have and savouring it.  The Coronavirus attacks our respiratory system, quite literally taking our breath away.  We can begin to really value our breathing through various forms of meditation which can ground us in our body in these times of uncertainty and anxiety.  As we learn to control our breathing through meditation, we can develop ways to calm ourselves in times of crisis and stress.  Our calmness is reflected in our breathing, as is our agitation. 

Helping others in need

Besides showing compassion towards ourselves (in owning and accepting our emotions and what they tell us about ourselves), it is important to move beyond self-absorption to thinking of others and undertaking compassionate action towards them.  This may mean a simple phone call to an elderly relative who is in lock-down in a retirement village or contacting someone you have not spoken to for a while.  Everyday we hear about people showing random acts of kindness and generosity towards others.

For example, our weekend newspaper reported about the wife of a doctor on the frontline of the fight against the Coronavirus.  He has decided to live apart from the family for six months to protect them from contracting the virus.  Despite her resultant loneliness, his wife is creating homemade meals for him and his fellow health workers and enlisting the support of neighbours, friends and anyone else to do likewise so that these frontline workers don’t have to rely on unhealthy take-aways to sustain them during their very long hours of courageously caring for others.  Susan challenges each of us with the question, “How can we help in little and big ways?” – how can we demonstrate being part of a community and being “values-connected”?

Reflection

In times like the present with the Coronavirus impacting every facet of our lives, we begin to wonder how we will all cope.  Susan expresses great optimism that the crisis will enable people to be their “best self” and daily we see evidence of this.  Susan points to the history of people handling crises with courage, wisdom, compassion and mutual kindness (witness the recent wildfires in Australia).  As we grow in mindfulness and learn to face our difficult emotions through meditation and reflection, we can understand better what our emotions are telling us, regain our sense of agency and begin to show compassionate action towards others in need.  Mindfulness helps us to be calm, resilient and hopeful.

Turning Fear into Resilience in the Time of the Coronavirus

Rick Hanson recently produced a Being Well Podcast focused on Fear in the Time of the Coronavirus.  He provided strategies to deal with fear (both rational and irrational) and to convert fear to resilience by drawing on our inner resources – determination, true grit, courage and creativity.  Rick is the author of Resilient: Find your inner Strength and provides numerous resources on his website to help us develop resilience, wisdom, happiness and mindful relationships.  

His emphasis is on building personal agency.  With the Coronavirus impacting every facet of our lives and reducing our sense of control over our home and work environment, we are experiencing a loss of our “sense of agency”.   We often try to redress this lack of a sense of agency by adopting ineffective ways to regain control over our environments, e.g. panic buying of water, toilet paper and sanitisers.  We can feel helpless and, in consequence, resort to ways of coping that result in misplaced and unproductive effort.

Anxiety can operate on a number of dimensions – e.g. unhelpful or useful anxiety.  At the extreme, we can be too anxious (disabled by our fear) which is unhelpful and harmful to our mental health, overall wellness and our relationships.  Useful anxiety, the mind’s warning system, can create a sense of urgency/intense focus and stimulate constructive action and a strong sense of agency which, in turn, cultivates resilience.  Alternatively, we can be consumed by our sense of helplessness and end up “marinating in it” – to the point where we experience depression and the associated inertia.

Turning fear into resilience

Rick suggest three processes you can adopt to move from helplessness to a sense of agency and personal resilience.  The basic steps involve:

  1. Being fully with your current experience – facing your difficult thoughts and emotions and the reality of the challenges both present and ahead.  This means naming your feelings (such as anxiety, pain, fear, frustration) and being with them, not denying them out of a need to appear totally in control.  It means not giving into your “shoulds” that come with your absolutes.  It is human and normal to be anxious and fearful when confronted with the reality of the Coronavirus.  The choice lies in deciding whether to maintain a sense of helplessness or to move towards a sense of agency and control.
  2. Release thoughts and emotions that are harmful – This includes letting go of obsessive thinking and the endless cycle of “what if” (catastrophising).  It means to treat our emotions as data informing us about a threat to our wellbeing.  We are more than our thoughts and emotions.  It means avoiding absorption with the latest media posts and news, when we cannot do anything about the reported information, or the situations involved.   The reporting is typically sensationalist, alarmist and distorted and is designed to induce fear and dependence.  Don’t sweat the news for your own personal welfare and mental health.
  3. Shift your attention to what would be beneficial for you and others you interact with or service – this means focusing on what you can do in the situation, given all the constraints that you are experiencing.  It means moving from inertness to being creative in the way you spend your time – finding things to focus on and do that are helpful to yourself, your family and those you interact with.  This could involve rethinking your workday, using online communication technology (such as Zoom) or reengineering your business (adopting take-away options, providing delivery services, or switching manufacturing to a much-needed resource in the current crisis, e.g. rum and gin distilleries producing bottles of sanitisers).  The oft-spoken saying – “necessity is the mother of invention” – is particularly true at this time.  The opportunity exists to use this time of social isolation, social distancing and business lockdown to develop new horizons and new skills.  Adopting activities that promote a positive mindset can be helpful here.

Tools to overcome unhelpful anxiety

Rick offered a range of suggestions that can enable you to overcome harmful anxiety and move to proactive action to do things that are beneficial for yourself and others.

  1. Use your breathing to calm your body – Rick suggests taking three breaths (exhalation longer than inhalation, giving a resting state of the body).  There are multiple ways you can use your breath to calm yourself and restore your equanimity, e.g. the somatic awareness approach recommended by Jill Satterfield or “breathing in time” suggested by Richard Wolf.
  2. Tune into your inner strength – revisit your determination, courage, and resilience to strengthen your inner reserves.  It can be helpful here to visualise success in your adaptive endeavours and/or reflect on past experiences where you have drawn on these personal strengths to overcome adversity or seemingly impossible challenges.
  3. Social support – appreciating the care and support that others show towards you, including your partner, family, friends and colleagues.   It also extends to caring for others and engaging others in the process of caring and providing social support to the less fortunate.
  4. Plan and act – appraise the situation and plan some action, however small, that will move you forward.  Rick reinforces the view that “action forces out anxiety”.  Positive action can change our mental state.
  5. When you feel okay, internalize the feeling – we tend to take it for granted that we will feel okay.  However, in times of stress and uncertainty, it is important to notice when you are feeling okay and internalise this feeling of coping well to strengthen it.  This positive self-feedback builds self-efficacy which means that you are building up your belief in your capacity to manage stressful situations.

Reflection

Fear can be disabling if we let it grow unabated.  It is natural to feel anxiety and fear when things are so uncertain, and everything associated with our normal life seems out of our control.  Fear, however, can be harmful unless we look at it fully in the face and understand what it is telling us about the situation we find ourselves in.  There are ways to calm our mind, emotions and our body if we choose.  There are also constructive things that we can do to manage our situation and our emotional response.  As we grow in mindfulness and self-awareness, we can turn fear into resilience by being able to regulate our response and draw on our inner strength to meet the challenges with determination, courage and creativity.

How to Overcome Self-Protection to Create Personal Behavioural Change

Tami Simon, in a recent interview podcast, spoke to Dr. Lisa Lahey about her co-authored book, Immunity to Change: How to Overcome It and Unlock the Potential in Yourself and Your Organization.  Lisa is also a member of the faculty for the Inner MBA, jointly conducted by Sounds True in partnership with New York University, Wisdom 2.0 and LinkedIn.  In the interview, Lisa and Tami explore our self-protection mechanisms, the need for courage to overcome them and the importance of supportive challenge to sustain significant personal change.

Our self-protection mechanisms create an immunity to change

Our self-protection mechanisms are designed to protect our sense of self-worth and overall psychic health – they stop us from doing things that would be harmful to our psychic welfare.  Research and experience demonstrate, however, that that many people in organisations find it difficult to make positive behavioural changes that would make them a better staff member or manager.  For example, staff may not change inappropriate behaviour despite regular corrective feedback and a manager may not be able to delegate effectively despite their belief in the need for delegation.

Lisa maintains that the real barrier to these desirable behavioural changes is not a lack of procedural or technical knowledge but the need to change our “inner landscape” – made up of our beliefs, inner rules, feelings, self-stories and assumptions about our self, others, and our world.  Many behavioural changes in an organisational setting require these “adaptive changes” – becoming aware of the specific, inner landscape barriers to a focal behavioural change and working consciously to remove them.  This perspective advanced by Lisa lines up with our earlier discussion of “absolutes” and their impact on our thoughts, feelings and behaviours.

Lisa likens our inner landscape to our immune system which is a self-protection mechanism designed to protect us against infection.  Our immune system, however, can also work against our physical welfare.  This can happen when it becomes hypersensitive to foods that would otherwise be good for us and creates inflammation in the form of rashes, hives, and other manifestations of food intolerance and allergies.  Another example is when the immune system rejects a liver or heart after a transplant.   Our inner landscape, just like the self-protective mechanism of our immune system, can work against making and sustaining desirable, personal behavioural change (whether within an organisational setting or in daily life with our family).

Making adaptive change through the “immunity change process”

In her Book, Immunity to Change, Lisa provides a detailed four-step process for making adaptive change which she calls “the immunity change process”.  In the podcast interview, she offered a brief description of each step and these are illustrated below:

  1. Have a clear goal in mind – Clarity around your behavioural change goal is critical because it enables a focused exploration of your “inner landscape”.  Lisa gave the example of her gaol to overcome the fear of public speaking.  Here I will focus on the goal of improving delegation as a manager, drawing on my experience working with managers over many years.
  2. Honest exploration of your self-sabotaging behaviours: As a manager, you might work against the achievement of your delegation goal by constant interference/ checking in with the person to whom you have delegated work (the delegatee), expressing a lack of trust in the delegatee’s ability to complete the work successfully, showing increasing signs of nervousness, and/or being unclear in your instructions/requirements when establishing the delegated task.  These behaviours can feed your anxiety cycle and thwart effective delegation to the delegatee and, at the same time, undermine their confidence so that they do not do the delegated job very well (an outcome that reinforces your belief system about the threats to your self-worth involved in delegating).
  3. Honest exploration of your inner self-protective goals:  These inner goals lie beneath your self-sabotaging behaviour and provide the unconscious rationale for behaving in a way that works against the achievement of your goal.  These self-protective goals could include trying to avoid the embarrassment of staff making mistakes, ensuring the security of your own job, maintaining a sense of superior knowledge and skills (“better than”) or avoiding being seen as lazy. 
  4. Identifying and challenging the underlying assumptions that give rise to the self-protective goals: These could include the assumption that if the delegatee becomes really good at their work your job will be at risk, they will see any poor work that you have done in relation to the delegated task,  they might do it the wrong way if you don’t constantly check on them, you will be seen as incompetent if they do the delegated task poorly or you will lose control of the task and the delegatee and reduce your influence.  These assumptions are interrelated and self-reinforcing, reducing your capacity to see possibilities and explore creative options.  Once these underlying assumptions have been surfaced, you can challenge them by exploring alternative assumptions.  Lisa suggests, for example, in relation to delegation, that the process could be seen as adding real value to the organisation and the delegatee by enabling them to be the best they can be.  This not only contributes more fully to the achievement of organisational goals but also builds staff motivation and mental health through providing a sense of agency.  Also, as neuroscientist Tali Sharot explains, you grow your influence by letting go.

Reflection

Our inner landscape acts as both a self-protective mechanism building our self-esteem and a self-sabotaging system that comes into play when we perceive that our self-worth is under threat.  As we grow in mindfulness through reflective processes such as the “immunity change process”, we can become more aware of our self-sabotaging behaviour, our unconscious self-protective goals and the underlying assumptions that hold them in place.  As we challenge our assumptions and associated expectations, we can break free of their hold over us and be open to creative options that we can pursue with courage and persistence.

Trauma-Sensitive Mindfulness: Providing A Choice of Anchors

David Treleaven recently published a book on Trauma-Sensitive Mindfulness. The book enables mindfulness trainers to recognise a trauma-affected individual, provide appropriate modifications to their mindfulness processes and avoid aggravating the individual’s trauma experience.

David argues that two factors are foundational to trauma-sensitive mindfulness, (1) choice and (2) anchors.  He observes that people who are trauma-affected have experienced an unwanted negative event that endangered them, a total loss of control over the situation and a lack of agency (capacity to influence the outcomes).  Providing choice, especially in relation to anchors, is critical for the welfare of the trauma-affected individual – it avoids reactivating the sense of helplessness associated with the traumatic event and reduces the likelihood of triggering a painful “body memory”.

Providing a choice of anchors – internal sensations

An anchor enables an individual to become grounded in the present moment despite being buffeted by distractions, negative self-stories or endless thoughts.  The choice of an anchor is a very personal aspect of mindfulness – it relates to an individual’s preferences, physical capacity and emotional state.  An anchor enables a person to experience ease and emotional stability.

Jessica Morey, an experienced teacher of trauma-sensitive meditation, begins a meditation training session by offering participants a choice of three internally-focused anchors – a bodily sensation, attention to sound within their immediate environment (e.g. the “room tone”) or a breath sensation (air moving through the nostrils, abdomen rising and falling or movement of the chest).

Participants are given the opportunity to try out these different anchors over a five-minute period and to make a choice of an anchor for practice over a further period.  Providing this choice of anchors avoids locking individuals into a mindfulness process that can act as a trigger for reexperiencing trauma, e.g. sustained focus on breathing.

Alternative anchors – external sensing

David notes that the five senses offer further choices of anchors – in addition to the internally focused anchors suggested by Jessica.  The senses enable a participant in meditation training to focus on some aspect of their external environment:

  • Hearing – tuning in to the external sounds such as birds singing, the wind blowing or traffic flowing past.  The downside of this approach is that it may trigger our innate tendency to interpret sounds and this may lead to focusing on a particular sound – trying to identify it and its potential source. So, this may serve as a distraction pulling us away from experiencing (the “being” mode) to explaining (the “thinking” mode).  The aim here is to pay attention to the experience of hearing, not to focus on a single sound. Sam Himelstein has found that listening to music can be a very effective anchor for a person who is in a highly traumatised state – choosing music that aligns with the individual’s musical preferences can serve as a powerful anchor.
  • Touch – a trauma-affected person could have an object, e.g. a crystal or a stone, that provides comfort and reassurance and enables them to become grounded in the present moment through the sensation of touch.
  • Seeing – taking in the natural surroundings, e.g. by observing closely the foliage of a tree – its colours, shape and texture or observing the patterns in the clouds.

Other options include sensations of smell or taste.  However, in my view, these tend to be less neutral in character and can re-traumatise a trauma-affected person.

David Treleaven offers a wide range of resources to help meditation trainers build their awareness, skills and options in the area of trauma-sensitive mindfulness (TSM).  These include an online training course, interview podcasts, a TSM Starter Kit (incorporating an introductory video and a comprehensive “TSM Solutions Checklist”) and a live meetup of the TSM Community (registered members of a community of TSM-aware practitioners).

As we grow in mindfulness through meditation, research and reflection, we can become more flexible about how we offer mindfulness training.  A trauma-sensitive approach to mindfulness requires an awareness of the manifestations of trauma and post-traumatic stress disorder (PTSD), identification of different sources of anchors and the willingness and capacity to offer participants the choice of an anchor and an approach to mindfulness.  This means that we need to move beyond our own fixation with “meditation logistics” and be flexible enough to offer trauma-informed mindfulness practices.

Understanding Trauma-Sensitive Mindfulness

David Treleaven, through his doctoral dissertation and subsequent book, has raised awareness globally about the need for trauma-sensitive mindfulness.  His book, Trauma-Sensitive Mindfulness: Practices for Safe and Transformative Healing, identifies three myths about mindfulness and trauma, discusses research-based case studies and offers clear options for the way forward.  His work is so critical to the teaching of mindfulness that Brown University has sought to integrate his work and findings into their Mindfulness Based Stress Reduction (MBSR) Course and the Search Inside Yourself Leadership Institute is exploring integration of David’s approach into their Mindful Leadership program.

Trauma and mindfulness

Trauma is described as “the experience of severe psychological distress following any terrible or life-threatening event”.  Many organisations and trainers/consultants/psychologists offer services, strategies and programs for trauma sufferers. Beyond Blue, for example, offers coping strategies and ways that friends and relatives can help someone close to them who is suffering from a traumatic event.

Mindfulness has become acknowledged as an effective way to deal with trauma.  For example, Boyd, Lanius and McKinnon (2018) concluded from a review of the relevant literature that mindfulness-based therapeutic approaches are effective in reducing the symptoms of post-traumatic stress disorder (PTSD).   They suggested that reduction in shame and self-blame could be key explanations of the efficacy of mindfulness-based approaches to PTSD.

David, however, warns that there are potential difficulties in using a mindfulness approach if practitioners are not sensitive to the interplay between mindfulness practices, beliefs about the universal efficacy of mindfulness and related messaging.  He points out that most people will experience at least one traumatic event in their life. So, in any one room of meditation participants, there is likely to be one or more people who are experiencing trauma in their lives.

David dedicates his life to making people aware of the need for trauma-sensitive mindfulness through his book, videos, podcasts and workshops. He articulates his concerns about a lack of sensitivity to this issue amongst meditation teachers by identifying three “myths” about mindfulness and trauma that can potentially create harm for trauma sufferers.

Three myths about mindfulness and trauma

David’s research with trauma sufferers and practitioners in the field working with people who have experienced trauma, has led him to identify three “myths” (widely held false beliefs) that impede effective and safe use of mindfulness approaches. The myths are powerful determinants of the behaviour of mindfulness teachers:

  • Universality – David describes this myth as “one size fits all”.  However, David’s experience is that for some people who have experienced trauma, meditation can activate trauma stimuli so that the person re-experiences trauma.  As Peter Devine comments, “The nervous system can’t tell the difference between that [reliving the trauma] and the original trauma”.
  • Certainty – this myth relates to the assumption by meditation teachers that they will know when a person has experienced (or is currently experiencing) trauma.  David cites a case of a very experienced meditation teacher who failed to pick up the cues that some of his trainees were trauma sufferers.  He maintains that there are some very subtle non-verbal cues that can signal the existence of trauma, but it requires sensitised awareness to detect them.  He suggests that two major impediments that get in the road of someone openly disclosing their experience of trauma are (1) feelings of shame and (2) compliance (felt need to conform to an authority figure).
  • Neutrality – the myth that breath is always neutral, with no emotive content.  David recounts the experience of one person who was traumatised by a violent parent when a child.  Focusing on his breath “reconnected with the need to hide”, caused him to re-live his trauma and led to increased anxiety.  So, instead of being a calming anchor, mindful breathing acted as a trauma stimulus.

Trauma-Sensitive Mindfulness: some strategies

David provides considerable detail, explanation and case illustrations of these myths in his book on Trauma-Sensitive Mindfulness and in a video presentation on The Truth About Mindfulness and Trauma, which was a promotional webinar for his course for practitioners on recognising trauma, responding to trauma and preventing the re-living of trauma during mindfulness practice.

In the video mentioned above, David suggests a range of strategies that address the limitations and potential damaging effects of the three myths:

  • Develop awareness about possible difficulties for people during mindfulness practices
  • Increase knowledge of, and sensitivity to, the signs of trauma
  • Provide space for people to experience different aspects of mindfulness practice and be ready to make modifications after asking, “What would work for you?”
  • Acknowledge at the outset that some people may have a very different experience to the calming effects of mindfulness meditation
  • Offer the opportunity for participants to approach you privately to have a conversation about their experience
  • Don’t reinforce the “shoulds” of mindfulness experience, e.g. avoid saying, “you should experience calm and peace”
  • Avoid “close and sustained attention to breath” as this may be a stimulus for re-experiencing trauma
  • Offer a range of options for people to practice mindfulness so that they can choose their own anchor for paying attention, e.g. breath, sounds, the sensation of the feet on the floor, feeling of the body on the chair or fingers touching each other.  According to David, Paula Ramirez, a Director of Breathe International, maintains that this choice of options gives participants a sense of agency (the opposite of a loss of control).

As we grow in mindfulness through our own meditation, research and reflection, we can become more sensitive to the needs of people who have suffered (or are suffering) trauma; be better able to respond to their needs; and also learn to adopt strategies that avoid re-traumatising participants in mindfulness training groups.

Depression and the Loss of Connection To Meaningful Work

Johann Hari, author of Lost Connections: Uncovering the Real Causes of Depression – and the Unexpected Solutions, was concerned about the extraordinary rise in the use of antidepressant drugs in America and the associated total focus on biological causes of depression.  He set about doing worldwide research on the social factors contributing to depression.  He was particularly interested in precursor events or situations that led to a person experiencing depression.  His research led him to identify nine social factors that were contributing to the alarming rise in the incidence of depression and suicide.  As the title of his book indicates, each of these social factors related to a “lost connection.”  He describes the first of these causal factors as “disconnection from meaningful work”.

Loss of connection to meaningful work

Johann’s research (and that of his colleagues) covered a range of people engaged in different kinds of work, usually at lower levels in organisations.  They found that certain job characteristics contributed to a loss of meaning for the worker.  This disconnection with meaningful work resonates with the Job Characteristics Model developed by Hackman and Oldham in the 1970s as a basis for the design of jobs that generated positive psychological states such as the experience of meaningfulness and personal responsibility.

Johann, drawing on his own research and that of his colleagues, identified several job characteristics in different contexts that contributed to the loss of connection to meaningful work and resulted in people experiencing depression:

  • Lack of control over work – research into the high incidence of suicide amongst staff investigating tax returns in the Taxation Office in Britain found that a key contributing factor was the lack of control over their work.  No matter how hard they worked, the pile of work kept growing and they could never get on top of it.  The ability to control the work environment and how work is done, known as “agency”, has been the subject of much research into what constitutes a psychologically healthy work environment.
  • Lack of feedback – in the previous research, another factor identified as contributing to psychological illness was the lack of feedback about performance of the job.  No matter how well or how poorly the work was done, there was no feedback received from supervisors or managers.  This led to a sense of the work and the worker being devalued.  The disconnection between effort and “reward” in terms of positive feedback contributed to people feeling “irrelevant” – they felt that they were not important or relevant to what the organisation valued.
  • Lack of discretion – research into the experience of depression amongst typists in a typing pool demonstrated that a causal factor of depression was the lack of the ability to make decisions affecting the work and the typists’ output.  The typists were totally disempowered because work was given to them with instructions on how it was to be done by people they did not know; they lacked understanding of what the documents involved or meant; demand was endless; and they were unable to speak to each other.  The work was thus experienced as meaningless and “soul-destroying”.  This research, along with other studies, highlighted the fact that people lower in organisations experience greater stress than those at higher levels who have a lot of responsibility because the latter have more discretion over what they do and how they do it.
  • Lack of ability to make a difference – the example given by Johann related to a worker in a paint shop who spent all day adding tint to base paint and using a machine to mix the contents to provide paint with the colour requested by a customer.  The repetitious nature of this task and the associated boredom contributed to the worker experiencing a lack of meaning because he did not make a real difference in people’s lives.  Hackman and Oldham had previously identified “significance” of a job as a key element for a psychologically satisfying job.  Associated with that was the degree to which a job provided what they termed “task variety” and “skill variety”.  Work without variation and with no perceived impact, can be experienced as mind-numbing and deadening and lead to depression.

The loss of connection to meaningful work can be addressed at two levels.  Organisations can develop greater awareness about what constitutes unhealthy work design and remedy deficiencies in the design of jobs.  Action learning interventions can be helpful in this regard and, in the process, build employee’s self-awareness and sense of agency.

Workers, too, can develop inner awareness about what in their work is impacting their mental health and causing depression. They can explore this awareness through meditation and reflection and identify ways to remedy the situation.  As they grow in mindfulness, they may be able to identify why they are procrastinating and not removing themselves from a harmful work situation.  Johann found, for example, that the worker in the paint shop really wanted to change jobs and had already identified what job would give more meaning and joy for him.  However, he was held back by his perceived need to achieve the external rewards of life – better income and a good car.  Through meditation and reflection, it is possible to become more acutely aware of the cost of “staying’ versus changing and to be able to cope with the vulnerability involved in changing jobs.

Creating a Journal to Declutter Your Mind

Ryder Carroll in a TEDx Yale Talk titled, How to declutter your mind – keep a journal, highlighted the role a journal can play in helping you to overcome the busyness in your life and lead what he calls an “intentional life” – a life lived with intent, focus and purpose. He maintained that we cause ourselves stress and anxiety by cluttering our minds with things that are not important and as a result lose sight of things that matter to us.

Our thoughts are discursive – one thought follows another in an endless stream. These thoughts and our busyness are often driven by expectations – our own and those of others in our life. As discussed previously, expectations can hold us captive and erode our freedom of choice. In some organisations, busyness has become a sign of importance – where the expectation is to be “seen-to-be-doing”, rather than being and achieving.

Ryder states in his presentation that today we suffer from “decision fatigue” resulting from “choice fatigue”. At every moment of the day we are confronted with choices and decisions – you only have to try to buy a simple product at a supermarket to experience this at a micro level. Decisions take time and energy and time is a non-renewable resource – the very words, “take time”, indicate that we consume time in our lives as we live out our choice-making and act on our decisions.

Create a journal to declutter your mind

Journalling has been shown to be beneficial for many reasons – not the least of these being to improve our overall well-being. Ryder, however, emphasises the necessity of a journal to help declutter our minds and free our thinking to focus on the things that are important to us. He suggests that a journal can serve the purpose of a “mental inventory”, where you record your tasks, events and notes as a way to better manage the present, track what has happened in the past and plan your future.

He provides a simple approach to journalling that he calls a “bullet journal” and provides a very brief video to explain this approach. The name derives from the methodology of creating different forms of bullet points to identify tasks, events and notes.

Ryder highlights the importance of reflection to underpin his approach to mind management. He suggests that it is not enough just to record the relevant information but also to review what has been written. He offers three considerations that can form the basis of a daily, weekly or monthly review of your individual journal entries:

  • does it really matter?
  • is it important to achieve or realise?
  • is it merely a distraction?

Recording without reflection is just reinforcing busy behaviour – without review there is little development of self-awareness and self-management. The review can be strengthened by consciously developing a focus for our time and energies.

Developing focus and productivity through small projects

Ryder’s approach to developing focus is to identify things that are important to us to achieve and to frame them as small projects (breaking down larger projects into smaller parts or milestones). He then suggests that these are incorporated in the monthly plan of your bullet journal, while the relevant tasks that make up an individual project can be collected in a project plan or what he describes as a “collection”.

The small projects act as a point of focus in any given month, serve as a way to channel time and energy, engage your curiosity and build a sense of self-efficacy through achieving identified milestones and project outcomes. Breaking goals down into achievable parts is a proven approach to increasing your productivity. Ryder suggests that the small projects should be something that is within your control – they are free from externally imposed barriers, they are expressed as achievable tasks/outcomes and can be done in the limited timeframe of a month (which lines up with the monthly planning cycle that he recommends). These small projects give us a sense of control and increased agency which serve as a foil to the sense of losing control which comes with endless busyness.

As we develop our journal to declutter our mind and manage our time and energy, we can free ourselves to grow in mindfulness through reflection and meditation and open our lives to less stress and more creative opportunities.

Developing as a Mindful Leader

Bill George presented at the recent Encore of the 5th Mindful Leadership Summit.  Bill is a co-author of The Discover Your True North Fieldbook which explores ways to become an authentic leader.  He was formerly Professor of Management Practice (now Senior Fellow) at the Harvard Business School and Chairman & CEO of Medtronic.

Bill highlighted the fact that we are all leaders in whatever context we operate in – whether in work, family, community or in a nursing home.  We each have the capacity to positively influence others by our presence, our words and our actions.  Science confirms that even our smile can create a positive vibe in those we interact with throughout the day through the processes of mimicry and “emotional contagion”.

What is mindful leadership?

When explaining mindful leadership, Bill drew on the explanation of Janice Marturano, formerly Vice-President of General Mills and founder and executive director of the Institute for Mindful Leadership:

A mindful leader embodies leadership presence by cultivating four things – focus, creativity, clarity and compassion.

Bill stresses that these traits are employed by mindful leaders in the service of others through sharing clarity, modelling self-compassion and compassion for others and bringing focus and creativity to their endeavours to enable collaboration, inclusion and the achievement of desired outcomes.

Developing as a mindful leader

Janice Marturano, author of Finding the Space to Lead: A Practical Guide to Mindful Leadership details mindfulness practices that can be embedded into every aspect of our daily life to improve our overall wellness and enhance our performance in all our endeavours.

Bill argues that in this day and age the emphasis in leadership is on inclusion and empowerment of people to enable them to be the best they can be.  This approach of power with, and through, people engages their commitment and energy, supports mental wellness and achieves results far beyond that of the traditional approach of “power over” people which induces compliance and disengagement.  People need a sense of agency as a precondition for mental health and wellness – they need to know that they can influence their environment and the way things are done.

The mindful leader brings to any situation self-awareness (how they impact people and the situation) and self-regulation (the capacity to monitor their cognitive, physical and emotional reactions and to exercise flexibility in their responses).

Bill mentioned that he has been meditating daily for 40 years and that this has been transformational.  He argued that mindfulness meditation builds self-awareness and self-regulation and the traits that differentiate a mindful leader.

As we grow in mindfulness through meditation and reflection, we can develop self-awareness and self-regulation along with the traits required for mindful leadership – focus, clarity, compassion and creativity.

Action Learning Challenges the Values of Narcissistic Managers

In a previous post, I highlighted the role that self-awareness and agency (control over one’s work environment) play in developing and sustaining mental health in the workplace.  Narcissistic managers undermine self-awareness and block the achievement of agency by managers and staff.

The negative impact of narcissistic managers on self-awareness and agency in the workplace

Narcissistic managers through their distorted self-belief, words and behaviour undermine genuine self-awareness of subordinates by modelling an inflated view of themselves, seeking scapegoats to assign blame even when it is not warranted (and they are to blame) and causing subordinates to doubt their own competence and sanity.

Narcissistic managers also block the development of agency amongst subordinate managers and staff by their micromanagement, unpredictability, unrealistic and unreasonable workplace demands and dishonesty.

The result of this frustration of agency and the underpinning self-awareness, is a toxic workplace that is injurious to the mental health of subordinates and the narcissistic managers themselves.  Action learning interventions challenge the values of narcissistic managers and work to reduce their negative impact on the mental health of subordinate managers and staff in a workplace.

Action learning: a challenge to the values of narcissistic managers

Action learning interventions in toxic work environments can help to reduce the negative impact of narcissistic managers through the development of self-awareness amongst subordinate managers and staff and the growth of managerial and employee agency within the organizational unit involved.   I have previously described an action learning intervention, undertaken by Rod Waddington in an educational institution, designed to reduce the negative impacts of a toxic work environment.

If we examine the characteristics of narcissistic managers, we can readily see that the underpinning values of such a manager are in direct opposition to those of action learning – the former involves destruction of agency, abuse, divisiveness, exclusiveness, resistance to ideas from managers and staff and an autocratic style of management.  Action learning, in contrast, involves increased agency, mutual respect, collaboration, inclusiveness, openness to ideas from managers and staff and a participative style of management.

While the narcissistic manager creates divisiveness through blaming, favouritism and exclusiveness, action learning overcomes this ‘divide and conquer’ approach through the power of collaboration built through mutual respect and inclusiveness.  The contrast in values described above reinforces the need to undertake an organization intervention designed to embed a new set of values where a toxic work environment exists.  In Rod’s action learning intervention, the participant managers undertook a “values advocacy campaign” – designed to replace the existing demeaning value set with values that enrich the working environment and nurture engagement, creativity and commitment.

When you enable agency through action learning, managers must take up the responsibility that goes with it, including the need to let go of control and create opportunities for staff growth and development through delegation of authority.  This grows the manager’sown positive influence while contributing to the sense of agency of staff and the mental health of all concerned.

As people develop self-awareness and agency in their workplace through action learning, they grow in mindfulness and the capacity to act constructively on their environment in the present moment, rather than being focused on the uncertainty, doubt and instability that arises in a toxic work environment.
